We do not want an implementation yet. We want somebody to tell us honestly which of our eleven "AI opportunities" are real. Our leadership team has a list built from vendor pitches and conference talks. We suspect two items on it are worth doing, four are worth doing later, and the rest are expensive ways to reproduce what a spreadsheet already does. We would like that judgement made by someone who has shipped this work and has no product to sell us. The output we want is short: a ranked list with an estimated cost and a stated reason for each, including the ones you recommend we drop. A hundred-slide deck is not the deliverable. Being willing to write "do not do this" is the deliverable.

• Interview the leadership team and the three department heads whose work is affected
• Assess each of the eleven candidates against data readiness, effort and realistic benefit
• Rank them, including explicit recommendations against the ones that do not hold up
• Size the top two in enough detail to brief a build team
• Present findings to leadership and take the pushback in the room

• Ranked opportunity assessment with cost estimate and rationale per item
• Two implementation briefs detailed enough to scope a build
• Data-readiness summary naming the gaps that block the rest
• Leadership presentation and Q&A session
